• Initial audit and diagnosis: Analysis of the 420 existing tests under Cypress, identification of the causes of flakiness, and evaluation of the ROI of a test redesign. • Definition of the automated testing strategy: Selection of frameworks, development standards, best practices (design patterns, fixture management, parallelization). • Conception of a robust Playwright framework: Implementation of a modular, stable, and maintainable architecture to reduce technical debt. • Team coaching and support: Training of QAs in Typescript, Playwright best practices, and automation coding standards, through practical scenarios and peer programming sessions to reinforce learning and autonomy. • Test stabilization: Significant reduction of flakiness to 3% through advanced practices (use of dynamic data, wait management and smart retries). • Industrialization of the CI/CD pipeline: Integration of tests into pipelines (Azure DevOps), Managing parallelism, Developing a connector with the test management tool (QA Touch). • Project management: Gradual redesign plan, prioritization of critical paths, conversion, feeding and managing the QA board on Jira, and rewriting test suites. • Monitoring coverage and ROI: Implementation of quality metrics (80% test coverage, 97% success rate with over 400 tests, execution time ~1 hour, maintenance effort at 5%) and reporting it. • Continuous improvement: Implementation of a code review process, a naming convention, and an evolving testing strategy adapted to the needs of the 27 subsidiaries.
