Working closely with the CPTO and the Product team, I was responsible for driving the end-to-end migration of over 30 clients (ranging from SMEs to large enterprises) to Cimes's new SaaS solution: e-gos. My role encompasses strategic planning, operational execution, and change management, working closely with the Product, IT, and Customer Success teams. Key responsibilities: - Change management strategy: Designed a tailored migration approach based on client size and complexity to ensure a smooth and scalable rollout. - Project delivery (internal & client-facing): • Led project meetings: kick-offs, status updates, discovery workshops, and technical IT calls for client-specific customizations • Managed timelines, dependencies, risks, and stakeholder communication • Coordinated cross-functional teams to align on goals and deliverables - Process improvement: Continuously iterated on the migration process based on lessons learned to optimize efficiency and customer satisfaction for future phases. - Internal consulting: Audited Product team workflows and advised on process improvements to foster better collaboration, streamline information sharing, and enhance team cohesion. Aditionnal initiatives : - Developed standardized email templates and communication kits to provide a consistent client experience - Built and maintained a migration tracking dashboard to monitor progress, blockers, and priorities - Contributed to creating user guides and product FAQs to empower clients post-migration - Trained internal teams to ensure alignment on product features and support processes

- Designed, coordinated, and delivered 5 successful Open Innovation Programs for EDP, The Portuguese Navy, Mota-Engil, Algerian Startup Fund, EU-AC Program (AccelerAction) - Conducted Needs Assessment through interviews and workshops to identify challenges and opportunities - Managed Scouting, Selection, and Evaluation of startups using online platforms, online pitches, and specific criteria - Led Pilot Deployment including bootcamps and design sprints, followed by Pilot Validation

Support of the Lab Consultancy team (core team of 7, extended of 160 people) focusing on coordination, monitoring, and tracking: - SalesForce implementation, deployment, and adoption to monitor the activity: from process definition to local deployment: 80% adoption within +150 members. - New Services Development workshops, Change Management Pilots, Development of Materials Collaterals (customer presentation, brochures,..), and Communication Strategies. -Community Management strategy: content creation (internal: Yammer, Clinical Blog but also External: LinkedIn, ECCMID) & engagement.
